All-hands talking points after layoffs
A leader who says the hard thing plainly earns trust. Use these points as the shape of your remarks and write the words in your own voice.
1. Say it plainly
Today we reduced our workforce at [company] by [scale]. I want to be direct about why.
2. The reason
[why it happened]. This was a decision about the business, not about the people.
3. Those leaving
We are providing [support for those leaving]. I am grateful for what they did here.
4. What it means for you
Your role is not affected. Your manager will go through how work changes this week.
5. What happens next
[what happens next].
6. Questions
I will answer what I can. If I do not know, I will say so and find out.
Avoid: euphemisms ("rightsizing"), blame, promises about the future you cannot keep, and comparing yourself to others who had it worse. How to get it right
- Hold it the same day, after affected people have been told. The company should not learn it from the all-hands.
- Keep your prepared remarks under ten minutes and leave the rest for questions.
- Write the five hardest questions and the answers in advance: will there be more layoffs, why me or why not me, and how are leaders affected.
- Say what leaders are giving up, if they are. People watch for it.
- Record nothing that you would not want in a news story. All-hands remarks leak.
Questions about this template
- What should leaders say at an all-hands after layoffs?
- What happened, the honest reason, how many people, what is offered to those leaving, what it means for those who stay and what happens next.
- How long should the all-hands be?
- Remarks of ten minutes, then questions for twenty. A short meeting with real answers beats a long one with slides.
- Should the all-hands be before or after individual notices?
- After. Affected people must hear it in person before the whole company does.
